Before the pandemic, the original schedule was to have Doctor Strange in the Multiverse of Madness released before Spider-Man: No Way Home. If this schedule had stayed true then we may have had a much darker ending to both films. Recently, it was confirmed that Doctor Strange in the Multiverse of Madness featured an alternate ending that would’ve impacted Spider-Man: No Way Home.
In the audio commentary of Doctor Strange in the Multiverse of Madness writer, Michael Waldron, confirmed that the Earth 616 Doctor Strange would’ve been trapped in the incursion universe, while the evil variant Sinister Strange would’ve taken his place on Earth-616. If this ending had occurred and Spider-Man: No Way Home released after then it would’ve made better sense why Strange was out of character helping Peter alter the timeline. A fan theory of an alternate Strange or Mephisto was making its way around the internet when marketing first started for No Way Home.
One of the few criticisisms about Spider-Man: No Way Home was Doctor Strange and how out of character he was especially after the events of Endgame. He allowed a young Peter Parker to convince him to brainwash the entire world forgetting he was Spider-Man. He also held back when fighting Peter in the mirror dimension allowing himself to be trapped.

Had Sinister Strange been allowed to be in Spider-Man: No Way Home it would’ve allowed Phase 4 of the MCU to take a much darker path. Sinister Strange would’ve also completed the Sinister Six in Spider-Man: No Way Home. We will have to wait and see if not using Sinister Strange further in the MCU will be a mistake.
